    What is generative engine optimization — and does it replace SEO?

    Generative engine optimization is the practice of making a page citable inside ChatGPT, Perplexity, and similar answer engines rather than a replacement for classic rankings. Princeton researchers who coined the term showed in a KDD 2024 paper that GEO methods can lift visibility by up to 40% in generative engine responses, using a 10,000-query benchmark they call GEO-bench.

    That is the job description. Rankings still matter. What changed is that a growing share of research never reaches a blue link, so a small business that only tracks position-one is measuring yesterday's surface.

    The rest of this guide is for operators already doing AI for Small Business work who keep hearing "GEO" as if it were a new agency retainer. It is not. It is a second citation surface with different levers, different measurement, and a very easy way to fool yourself with one screenshot.

    Why does generative engine optimization matter for small businesses now?

    Generative engine optimization matters because the click you used to earn with a ranking is no longer guaranteed once an AI summary sits on the page. Pew Research Center analyzed 68,879 unique Google searches from 900 US adults in March 2025. Visits that showed an AI summary clicked a traditional result 8% of the time, versus 15% without a summary. Only 1% of visits clicked a link inside the summary itself. Sessions ended 26% of the time with a summary versus 16% without. About 18% of all searches in that study produced an AI summary; question-word searches hit 60%. Pew's own line is blunt: Google users who encounter an AI summary are less likely to click on links to other websites than users who do not see one.

    The summaries that do appear are not empty. Pew found 88% cited three or more sources, with a median length of 67 words. Wikipedia, YouTube, and Reddit together accounted for 15% of those sources; .gov domains were 6% of AI Overview sources versus 2% of standard results. If you are not one of the cited sources, you are in the 8% click world — or among the 26% who left without clicking at all. Fifty-eight percent of Pew's respondents ran at least one March 2025 search that produced a summary, so this is not a niche feature your buyers have not seen.

    Treat vendor dashboards as a second reading, not the reading. BrightEdge reported AI Overviews on roughly 48% of its tracked queries in February 2026, up from about 31% in February 2025 — a 58% year-over-year increase inside that tracker. When those overviews appear, BrightEdge measured them at over 1,200 pixels tall. That is a vendor-selected query set, not Pew's live-user log of about 18% of searches in March 2025. Direction is consistent: the feature is material and still moving. The level is not a single number to paste into a board deck.

    Small businesses that sell a considered service already live in Pew's question-word slice. If the buyer asks "who does X well" inside ChatGPT, the citation is the ranking.

    Generative engine optimization responds to how citable a page is, not how many dashboards you opened. The Princeton team — Pranjal Aggarwal, Vishvak Murahari, Karthik Narasimhan, Ameet Deshpande, and colleagues — found that adding citations, quotations from relevant sources, and statistics can boost source visibility by over 40% across queries, with visibility improvements up to 37% on Perplexity.ai. That is a methods paper on content interventions. It is not a promise that swapping an H1 will lift a local service firm 40% overnight.

    Ahrefs looked at 75,000 brands in May 2025 and found brand web mentions correlated 0.664 with AI Overview brand visibility, versus 0.218 for backlinks. Brand anchors sat at 0.527, brand search volume at 0.392, Domain Rating at 0.326, and referring domains at 0.295. The top quartile of web mentions saw up to 10X more AI Overview mentions than the next quartile; 26% of brands had zero AI Overview mentions at all. Correlation is not causation — Ahrefs says so, and so should you. The practical read for a small business: unlinked mentions and a clear entity are a better first GEO bet than another guest-post backlink. A Domain Rating campaign is the wrong opening move.

    What to change on the page, in order:

    1. Put a named statistic next to the claim. Models quote numbers. Bare adjectives get paraphrased into someone else's sentence.
    2. Quote a primary source, then add the operator take. Princeton's own finding is that quotations from relevant sources help. Invented testimonials do not.
    3. Cite the source with a real URL. An "according to studies" clause with no link is not a citation.
    4. Keep the entity unambiguous. One service the business wants to be named for — the same entity rule as classic SEO.

    Google Search Central's 2023 guidance still holds as a guardrail, not a GEO tactic: "appropriate use of AI or automation is not against our guidelines." Mass-generated pages with no first-hand numbers fail both classic quality rating and GEO citeability. The skip is volume. The keep is one page with real figures.

    How should small businesses measure generative engine optimization without fooling themselves?

    Small businesses should measure GEO as a distribution of answers over time, not as a screenshot from one ChatGPT session. SparkToro (Rand Fishkin, January 2026) ran 2,961 responses across 600 volunteers, 12 prompts, and three tools — ChatGPT, Claude, and Google AI Overview/Mode. There is less than a 1-in-100 chance that ChatGPT or Google's AI give the same list of brands in any two responses, and almost never the same list in the same order (under 1 in 1,000). A single "we showed up today" capture is not a GEO score. It is a draw from a noisy sampler.

    A workable loop for a shop without a research team:

    • Pick 8–12 buyer questions you actually hear on sales calls, not keyword-tool fantasies.
    • Run each question across two engines, three times a week, for four weeks. Log whether you are named, quoted, linked, or absent — and who is named instead.
    • Score share of named mentions, not "rank." There is no stable rank.
    • Change one page at a time (stats, quotes, citations) and keep probing. If mention share does not move after a month, the page is not the entity the models associate with the query. Fix the entity, not the tool.

    This is closer to a light AI workflow automation job than to an SEO dashboard: a repeating probe with a log, not a live rank graph. Paid GEO trackers can store the runs. They cannot make one run true.

    What should small businesses skip when they start GEO work?

    Small businesses should skip buying a GEO platform before the site is crawlable, the entity is chosen, and the money pages already have a statistic a human would quote. Skip treating GEO as a new pillar with its own retainer. Skip stuffing "according to experts" with no URL. Skip optimizing for a ChatGPT screenshot you took on a Tuesday. Skip publishing twenty AI posts hoping one of them gets cited — that gives models nothing distinctive to quote and fails the quality bar Google already published.

    Do the unglamorous sequence instead: one entity, one cluster of pages, citations and numbers on those pages, then a probe log. Classic SEO still funds the crawl path those models retrieve. GEO is the second pass, not the replacement.
